70-85%. That is the inter-inspector agreement rate for complex defect detection in most factories. Two trained inspectors, looking at the same part, disagree roughly one time in five. That number alone changes the business case.

What does manual visual inspection actually cost per unit?
The direct labour cost is the easy part. A line inspector in a mid-size APAC factory typically earns $18,000-$28,000 per year including on-costs. At 60 units inspected per hour across a 7.5-hour productive shift, that inspector touches roughly 99,000 units per year.

Now add the costs that rarely appear in the original budget:
- Retraining after product changeover. A new SKU or cosmetic revision requires hours of alignment sessions. Multiply that by the number of changeovers per year.

The repeatability problem is underestimated
Detection rate gets most of the attention in procurement conversations. Repeatability deserves equal weight.
When inter-inspector agreement is 75%, your quality standard is not a standard. It is a distribution. Parts that pass on Tuesday may fail on Thursday. That variability is invisible in aggregate reports but shows up when a key customer starts returning product.

When manual inspection is still the right answer
This comparison is honest. Manual inspection is not a legacy mistake. It is the right tool in specific situations:
- Very low volume, one-off, or prototype parts. When you are inspecting 200 units per run, the economics of AI vision do not close unless you can share the system across product lines.
- Complex three-dimensional geometry requiring physical manipulation. AI vision works on presented surfaces. If a defect requires rotating the part by hand and probing recesses, a trained human inspector still outperforms a fixed camera array.
